Strategic Adaptive Action

by Royce Holladay
Effective planning in today’s turbulent landscape carries different responsibilities than traditional strategic planning. In an environment where change occurs as quickly and on such a massive scale, one long-range plan that stretches across three or five years is no longer viable. What is needed now is a way of responding quickly and effectively to adapt as the environment changes. Human Systems Dynamics (HSD) offers a tool for planning that enables that level of adaptability and response.

Adaptive Action Planning is an iterative process using three questions to make sense of the environment to develop choices that move the system forward.
What? This question gathers data about the environment as well as organizational and individual performance. Customer feedback, competitive market information, and other sources are input in this phase.
So What? This question is about making meaning of data collected in the first step and identifying possible options for action in light of that information.
Now What? Brings the process full circle as the system takes action and gathers further data to determine results of steps taken. The data gathered here feeds back into the “What?” question in the next cycle.

In Strategic Adaptive Action, organizations set their goals in the context of their overall purposes. This becomes the over-arching frame for ongoing planning and adaptation at all levels of the organization. Across the organization, individuals and departments engage in short cycles of Adaptive Action as they plot their courses and gather data about performance relative to overall goals and functioning.

Any functional planning and accountability system has to address the work of the overall organization, the effectiveness of individual departments and programs, and the contributions of individuals who make up the organization. The parts of the system are interdependent, supporting success and efficacy at all levels. Effective Strategic Adaptive Action is founded on four principles.
# Individuals’ work across the organization remains in alignment with the work of others in support of the system-wide goals.
# Stakeholder engagement provides input and feedback to inform plans as they are developed and implemented and serve as a driver for refinement and improvement.
# Employees’ reflections about their work, how it contributes to organizational goals, and their own needs for support and learning inform individual and group decision making.
# Individuals accept accountability for achieving organizational outcomes.

Architectural Model

by Royce Holladay
In HSD we consider the alignment among what we believe, how we work together, and the ways we support that work. This model is useful whether we need to explore new ways of working together and when we want to examine what currently exists. In building a home or office space, the purpose a room is to serve (its function) sets the parameters for the structures that create that space. Form (structure) follows purpose (function). There should be a similar alignment in organizations. Operational and functional structures and constructs that dictate the work should align with what we believe and how we function to live out those beliefs.

Complex systems require organizational structures that allow us to function in adaptive and responsive ways, according to the work we have to do and according to what we believe about the work we have to do. So we take the “Form follows function” saying to the next level: “Form follows function, which flows from what we believe to be important.” The model invites us to dialogue about the following questions:
# ** What do we believe about our work? Beliefs can be tricky to talk about. Using this model does not call for extended word-smithing about flowery belief statements. It’s just asking us to get clear about the basic beliefs or assumptions we carry about our work. What do we believe or value about customer service? What do we know from research about what constitutes effective practice? What do we consider to be important about how we treat people and get our work done?
# ** How do we need to function to live out our beliefs? Belief statements are only of value if they lead to action. So it’s important to move from the discussion of what we believe about our work to a discussion of what that means about how we function together to live out those beliefs. This is one reason we work with groups to identify their simple rules. Those are the brief, generalizable action statements that inform interactions and decision making to build coherent patterns across the whole.
# ** What organizational structures, constructs, and connections will allow us to function in those ways? A functioning system is made up of different types of structures that work interdependently to as we do our work. When thinking about structures in a system, think about 1) the content of the work we do; 2) the ways we share resources and information; 3) how and by whom decisions get made; and 4) who is accountable for what and how we hold each other accountable.

Step into the Architectural Model; use it to examine the structures in your system. What alignment do you find? Where might you shift your current structures or establish new ones that help you function in ways that let you live out what you believe about the work you have committed to do.

# *1.* What do we believe about our work? Beliefs can be tricky to talk about. Using this model does not call for extended word-smithing about flowery belief statements. It’s just asking us to get clear about the basic beliefs or assumptions we carry about our work. What do we believe or value about customer service? What do we know from research about what constitutes effective practice? What do we consider to be important about how we treat people and get our work done?
# *2.* How do we need to function to live out our beliefs? Belief statements are only of value if they lead to action. So it’s important to move from the discussion of what we believe about our work to a discussion of what that means about how we function together to live out those beliefs. This is one reason we work with groups to identify their simple rules. Those are the brief, generalizable action statements that inform interactions and decision making to build coherent patterns across the whole.
# *3.* What organizational structures, constructs, and connections will allow us to function in those ways? A functioning system is made up of different types of structures that work interdependently to as we do our work. When thinking about structures in a system, think about 1) the content of the work we do; 2) the ways we share resources and information; 3) how and by whom decisions get made; and 4) who is accountable for what and how we hold each other accountable.
Step into the Architectural Model; use it to examine the structures in your system. What alignment do you find? Where might you shift your current structures or establish new ones that help you function in ways that let you live out what you believe about the work you have committed to do.

Adaptive Capacity

by Royce Holladay
Adaptive Capacity is the ability to see, understand, and influence patterns in human systems. In HSD, we think of it as the set of skills, abilities, and insights that build resilience and sustainability in individuals, couples, groups, organizations, and communities. The ability to engage in ongoing and multiple cycles of Adaptive Action is core to the degree to which any system has adaptive capacity. We use the core principles and metaphors of HSD, as they are described and applied throughout this Wiki site to work with people to build their individual or collective adaptive capacity.

These "essentials of HSD" form the core from which all other models and methods are derived. It is our belief that building facility in the use of these ideas and concepts builds adaptive capacity.

Inquiry

by Royce Holladay
In HSD, we believe that Inquiry is the path through ongoing Adaptive Action. In complex systems, there is no list of answers that works across from one situation to the next. No single answer will meet the unique needs of each challenge, each person, each situation. So rather than trying to have the "answer," HSD practitioners learn to stand in inquiry--carrying with them questions that help them see, understand, and influence in the uniqueness of each new challenge. They learn this in consulting, teaching, administering, leading, evaluating, researching---Good questions lead to agile responsiveness and build adaptive capacity. Good questions feed and fuel Adaptive Action.

Radical Rules for Schools

by Royce Holladay
With a total of over 50 combined years of service in public education, the authors of this book understand the challenges of current school reform approaches. And they are steeped in understanding and applying the principles of HSD in a wide variety of organizations and situations. This book provides hopeful and powerful insights into how patterns emerge in complex systems. It goes on to recommend a short list of simple rules that can shape generative patterns of teaching and learning. This approach to school reform by building adaptive capacity at all scales in the system offers a radical approach that addresses shortcomings of traditional models.

Each idea in the book is supported by quotes from teachers, administrators, and other school personnel who have used these principles to bring about significant change in planning and collaborating for generative teaching and learning. Finite and Infinite Games

by Glenda Eoyang
Some games are bounded and predictable, like baseball or basketball or bridge. We call them finite games, and we play them to WIN.

Other games, like marriage, productivity, and health, are unbounded. We call them infinite games, and we play them to KEEP PLAYING.

James P. Carse (http://bit.ly/YfsS2y) wrote a lovely book (http://amzn.to/12UUZvx) about when, how, and why to play each kind of game and what it means to play each one well.

While lots of models, methods, and approaches teach you how to plan the finite game, HSD focuses on strategies to thrive in the uncertainty of the infinite game. All the models and methods on this wiki site help you and your organization build capacity to keep playing the infinite game. We began our exploration of finite and infinite games with Carse, Finite and Infinite Games. We've continued the journey and found many interesting observations about playing in open, high dimension, and nonlinear space.

- You can play a finite game inside and infinite one, but not the other way around.
- Communities are more likely to play infinite games than organizations.
- Infinite games rely on trust, courage, and adaptability, while finite ones depend on strength, skill, and control.
- Human systems are always infinite games, but sometimes it makes sense to play them as if they are finite.
- Neither one is better or worse. The only risk is playing one and expecting results of the other.
- Successful leaders play infinite games.
- The only way to thrive in an infinite game is by Adaptive Action.

Welcome to the HSD Institute Wiki

This site is built for you:
* To find resources and supports for your exploration and inquiry into Human Systems Dynamics (HSD);. If you want to build capacity to adapt to turbulent change--either for yourself or for others, please use whatever you find here that helps. Our intellectual property policy states that anyone is welcome to use any of the materials or images they find here, with just two requests or obligations. First we ask that you cite the source appropriately. Second, we ask that, as you learn more by using the models and methods, you contribute back to the learning of the whole network by sharing it here or in other venues.

* To share your learning with others in the HSD Associates' network as well as the larger circle of friends and colleagues. If you are an Associate, we invite you to add your thoughts and insights to this on-going conversation. If you have not logged on to edit in the past and need the pass code, please email Royce to get it.

We appreciate the community of complexity scholars and practitioners who have contributed enormously to the founding and continuing evolution of HSD. We also recognize the power and richness of our network of over 300 certified Human Systems Dynamics Professional Associates who use HSD to address a variety of sticky issues in diverse environments.
