Feedback Loops

This special example of an exchange is a critical factor for sharing and/or bringing in new information. Its helpfulness lies in the ways it facilitates the effectiveness of any exchange. If we look at the model for [Design Exchanges], we can see how feedback loops can contribute to powerful exchanges. This special example of an exchange is a critical factor for sharing and/or bringing in new information. Its helpfulness lies in the ways it facilitates the effectiveness of any exchange. If we look at the model for [Designing Exchanges], we can see how feedback loops can contribute to powerful exchanges.


  • Feedback loops are most effective when they are used in short loops, where information is exchanged in tightly coupled, time-limited loops.

  • Feedback loops also work best when they are facilitated in broad bands of exchange to allow for greater clarity as there is space to explain and respond to ambiguity and questions.

  • Exchanges can either flow one way or two ways, and the feedback loop is the two-way flow. Feedback sends one or more signals into the system, and gathers information as those signals return. This is the sender-receiver cycle that is taught in Communications 101 classes, but often we forget to engage the second half of the loop. When we gather input for decision making, for instance, we often skip the critical step of letting people know how their input or feedback was used. This broken loop can lead to feelings of being isolated and marginalized.

  • Finally, feedback loops, when they are designed well, can be used to amplify the dynamics of an exchange by giving positive responses, encouragement, and other ways of rewarding or amplifying. On the other hand, feedback loops can also be used to damp the dynamics of an exchange by punishment or negative responses.



Feedback loops enable system-wide transformation by feeding data back into the system for it to use to inform next decisions and actions. As the system works toward sustainability, it uses feedback to assess its progress and to adapt to internal and external changes and challenges.

Feedback loops contribute to coherence, adaptability, co-evolution, and learning, at every scale in the system.

Sustainability

This model, called the Legacy Model, was developed by Royce Holladay. It outlines the elements necessary for a system to ensure sustainability either for the system, itself, or any subset of that system. There are 7 total elements to consider.

* Connections speak to the ways in which the system is connected across internal boundaries as well as to sources of energy and support in the greater environment.
* Communications help to tell the system’s story in meaningful and powerful ways across all stakeholders. (see [Design Exchanges]) * Communications help to tell the system’s story in meaningful and powerful ways across all stakeholders. (see [Designing Exchanges])
* Continuous Assessment helps the system to understand its own performance along a number of measures and indicators.
* Commitment speaks to gaining the commitment of powerful people both inside and outside the system to help carry its banner.
* Constructs are the documents, processes, and policies that describe the work of the system and how it is accomplished.
* Coherence speaks to alignment across the system. (see Coherence)
* Capacity reminds us to build individual and organizational capacity to deal with challenges and changes as they come.

Bifurcation

When the differences in a complex system generate more tension than the container and exchanges can hold, the old differences become containers as the system splits. This split is called a bifurcation.

Think about the relationship that exists between parents and a child. As children grow and find their own personalities and voices, they begin to differentiate themselves from their parents. The tension in the family grows as children push for later curfews, for choosing their own hair and dress styles, for greater and greater autonomy. That tension continues to grow until there is a break of some sort. The youth moves out on his or her own, graduates from high school and moves away to college. What was one "container" as a family is now two containers--one of the parents and the other holding the youth. That allows space for new relationships to grow if both "containers" are willing and able to build new relationships across that divide.

Political partisanship is another example of bifurcation. In recent years, inside the two major political parties of the US, differences have been becoming more and more distinct. Social conservatism versus liberal conservatism; fiscal liberals versus the fiscal conservatives; states' rights versus federal power--these multiple and interdependent bifurcations led to the partisan stalemates that have come to characterize the political landscape. The two parties have become more and more polarized from each other; and within the parties themselves factions have begun to pull at the threads of connection that have defined US politics in the past.

Other examples in human systems include divorce, specialization within a field of study, emergence of factions within social or religious groups.

The major shift in tension that brings about the break up can manifest in myriad ways, from peaceful dialogue that re-establishes the new relationships to violent conflict that tears the two containers even further apart. Using the Adaptive Action cycle, models grounded in principles of HSD can help to construct fuller understanding of the dynamics of the situation and then can be used as methods to map out possible options for action. Using the CDE model, those who want to address the challenge can identify conditions that are shaping the conflict and then depending on what they see, they can select the most useful of the other models and methods to understand more clearly and then to take action.

Attractor Patterns

Attractor patterns are particular kinds of recognizable patterns that can help us understand our systems. They are the "traces" that are left in the system as a result of movement of its agents. Three types are critical.

*POINT ATTRACTOR PATTERNS*

Appear to converge toward one spot. Examples include traffic patterns that move the same direction at about the same speed; children planning for their first day of school, and patterns of listening to and purchasing a musician’s work. We can use point attractor patterns to increase the coherence in a system or to focus the system's energy on one event or outcome. Creating a strong container can draw people together. Decreasing the number or degree of differences in the system can increases point attractor patterns. Finally we can use language, or incentives, or rules and regulations to shape point attractor patterns toward a desired focus.

*Periodic attractor patterns* *PERIODIC ATTRACTOR PATTERNS*

Occur in repeating cycles. Examples include activities around planning for seasonal products, behaviors and rituals related to payday and budget development, and regular attendance in a faith community. Many cultural practices and rituals are also examples of periodic attractor patterns. In human systems we use periodic attractor patterns to increase agreement and certainty, pulling people to greater coherence and stability.

*Strange attractor patterns* *STRANGE ATTRACTOR PATTERNS*

Emerge when there is bounded space that provides unlimited possibilities within. One example is the variability in particular relationships. Everyone has a general idea of what it is to be a mentor, but every mentor/mentee pair shares a unique relationship. The general definition is the boundary, with the multiple realities providing the unlimited possible patterns within. Often when we feel hemmed in by rules and regulations, it helps to think of them as strange attractor patterns. When we think of rules and regulations as point attractor patterns, we see them as delineating our only options for action. We believe they prescribe the only things we can do. If, on the other hand, we think of rules and regulations as strange attractor patterns, that opens our options. We see the rules as the boundary, and recognize that we have full creative opportunity within that boundary.
